Executive Director of the IC Group of Companies group.AZ

Background of the issue :

  • Any software implementation project is fraught with risk.
  •  The work may not go as planned, it may take a long time or it may not be completed at all
  •  And if it ends, it may not give the expected results.
  •  All these are known risks of projects. Our company has developed a transparent project technology that allows you to manage risks
  •  It is based on the world experience of similar implementations, our own 20-year experience in implementing projects, our own developments on the methodology and technology of projects of various complexity
  •  Our project technology was demonstrated twice at the forum in St. Petersburg, which was held by Infostart, a subsidiary of 1C.

Project technology

  • division of all project participants into those who work directly, those who manage and those who control
  •  each group consists of employees of both companies
  •  the working group is called the Joint Working Group (ORG)
  •  the management group is called project management or project management
  •  The control group is called the Joint Control Commission( JCC), this is an internal audit of the project Project participants can not be members of more than one group, headed by a project participant, an employee from the Contractor. The OCC is headed by a project participant, an employee from the Customer's side, the project is managed collectively.

Project management

1. direct manager, a person from each party who makes final decisions on the course and result of the project, which do not require confirmation from a higher person

2. resource manager, a person from each party who determines the necessary composition of resources and budgets of project resources, ensures the availability of the necessary resources

3. the object manager, a person from each party who decides issues beyond the scope of a specific Contract, proceeds from the Global goals and interests of the parties

4. project manager, a person from each party who owns project technologies (in this case, this is 1C, MS SQL, domain, cluster, and others)

5. contract manager, a person from each party who controls the compliance of the progress and result of work with the requirements of the Contract, the use of documentation and procedures

6. group-manager, from each party the person directing the actions of the main and auxiliary staff of the ORG, the person from the Performer — the head of the ORG

 Project stages

1. pre-project, these are the stages from getting to know each other to signing a contract

2. pre-project, from the signing of the contract to the signing of the General work plan

3. project stages, from the signing of the Terms of Reference to the signing of the Act on the implementation of the Terms of Reference and the beginning of implementation

4. additional stages of the project, from the signing of additional Specifications To the signing of the Act on the compliance of the completed works with additional Specifications

5. post-project stages, from the signing of the Final Act on the full compliance of the completed works with the Technical Task, System Requirements and the Contract to the completion of the Service Contract

6. new project stages, from the conclusion of a new Contract to its completion

Project resources

1. project resources are one of the key concepts of Transparent Project Technology

2. types of resources: material, financial, personnel, temporary, technological, methodological, rights, obligations, managerial, organizational, documentation, effective, expectations and others. In other words, everything that affects the course and result of the project

3. resource budgets — as a rule, each party allocates limited resources for a project, a limited resource is called a resource budget

4. result as a resource-a productive resource (resource budget) shows that as a result of the project, what kind of resources are spent and in what quantity and what kind of resources are received and in what quantity, what is the effect of the result, the balance of resource budgets is one of the key concepts in the Technology of a transparent project, shows in what proportion you need to take what resources to get a positive result

Project indexes

1. the density is proportional to the number of days per week and the number of hours per day allocated to project participants to work on the project with exemption from other work

2. the intensity is proportional to the number of A4 pages, the information from which the project participants can process in an hour, and vice versa, the time for making decisions in hours on the processed information

3. organization is proportional to the number of days for which they agreed to plan operational actions, and the number of days for which they agreed to notify about changes in plans

4. the qualification complexity is proportional to the average degree of novelty of a separate module for the Customer and the Contractor and the number of such modules in the project

5. priority is inversely proportional to the position in the company of the person making the final decision on the project and the number of projects for which he is responsible

6. the rhythm is proportional to the number of hours per week that they agreed to spend on the project during non-working hours and vice versa to the number of vacations, illnesses, business trips of project participants during the project time

The success of the project on the application of the CCI.

1. transparent project technology allows you to plan steps taking into account the real state of affairs for both the Customer and the Contractor and control deviations

2. at the stages of contract preparation (up to the project stage), the conditions for using the Transparent Project Technology are specified, to what extent and where. The risk is laid, schemes and scenarios of work are approved, a log of the use of resources, working documentation and working procedures is compiled

3. at the stages of project preparation (pre-project stages), a project team (working and management groups) and a control commission are prepared, an Act on the Customer's readiness for accounting automation is drawn up, a list of measures and a schedule for their implementation to bring the Customer to a state of readiness is drawn up, a Work plan is drawn up

4. at the design stages, a business activity model of the enterprise (MBDP) and a Technical task for the implementation of the MBDP in the form of a software and hardware complex are compiled

5. at the stages of implementation, implementation, trial operation, the Technical task is implemented, the composition and prices of work for the stage of additional work, and the transition to the industrial stage (maintenance)are determined

6. the use of transparent project technology-reduces the risk of project failure to force majeure situations

Offers

Risk management

1. conduct pilot projects using transparent project technology

2. if successful, recommend the transparent project technology as a risk management tool for project work

3. recommend to introduce as a subject in universities for the training of project managers or project auditors
